Fractional CMO

Fractional CMO services for B2B and tech companies

A fractional CMO is a senior marketing leader who works with your company part-time, on a retainer, instead of as a full-time employee. You get CMO-level strategy, team leadership and accountability for pipeline, at a fraction of the cost of a full-time hire, for as long as you need it.

Grovuu provides fractional CMO leadership to B2B, SaaS and technology companies that have early traction and now need marketing to become a structured, measurable engine. We set the direction before money and hires are committed, then lead the team, agencies and AI agents that deliver it.

What is a fractional CMO?

A fractional Chief Marketing Officer does the job of a CMO for a set share of the week or month. They own marketing strategy, lead the people who execute it, manage the budget and report results to the founders or the board. The difference from a full-time CMO is the commitment: you pay for the leadership time you need, not a full executive salary, and you can scale it up or down as the company changes.

You may also hear the role called a part-time CMO or an outsourced CMO. The idea is the same: an experienced marketing executive who leads your marketing without joining the payroll full-time.

A fractional CMO is also different from a marketing consultant. A consultant usually advises and hands over a report. A fractional CMO stays in the role, makes decisions with your leadership team and is accountable for what happens next.

What does a fractional CMO do?

A fractional CMO sets your marketing direction and makes sure it is delivered. That means deciding where to compete and who to sell to, shaping the message, setting a budget tied to pipeline, and leading the team and agencies that do the work. A fractional CMO from Grovuu takes responsibility for five areas:

Go-to-market focus

Decides which markets, segments and offers to prioritise, and which to stop, so effort goes where revenue is most likely.

ICP and personas

Defines your ideal customer profile and the people who buy, using your won and lost deals rather than assumptions.

Positioning and messaging

Builds a clear, differentiated position and the message that carries it across your website, sales decks and campaigns.

Marketing budget discipline

Sets a budget tied to pipeline targets, moves money from activity that does not perform, and reports what each channel returns.

Team and agency leadership

Leads your marketing team and agencies, defines roles and KPIs, and decides which roles to hire next and in what order.

When should you hire a fractional CMO?

Hire a fractional CMO when marketing needs senior leadership but a full-time executive is too early or too expensive. It most often happens between product-market fit and scale, before a market entry, or when spend is rising without a clear link to pipeline. It is usually the right move when one or more of these is true:

  • You have product-market fit and early revenue, but marketing is a set of activities rather than a plan.
  • You are spending on agencies, ads or content and cannot say which of it builds pipeline.
  • You are entering a new market or relaunching, and need a go-to-market plan you can trust.
  • You need to build or rebuild a marketing team and do not know which roles to hire first.
  • The founders are still doing marketing themselves and it is slowing everything else down.
  • You are not ready to commit to the cost and risk of a full-time CMO.

Fractional CMO vs full-time CMO vs marketing agency

The three options solve different problems. This is how they compare for a growing B2B company:

How much does a fractional CMO cost?

Fractional CMO services are priced as a monthly retainer. The fee depends on how many days a month the role needs, the scope of the work and whether it includes hands-on execution or AI agents. It is far lower than a full-time CMO's total cost, because you pay only for the leadership time you use.

Grovuu's fractional CMO engagements start from US$500 a month. The final fee depends on the days per month, the scope and whether AI agents or hands-on execution are included.

We agree the scope and fee after the discovery call, so you know exactly what you are paying for before we start.

How a Grovuu fractional CMO engagement works

  1. Discovery call. 30 minutes to understand your goals, market, team and where growth is stuck.
  2. Two-week diagnostic. We check whether the business is ready to grow and whether sales is ready to close new opportunities, then review positioning, ICP, channels, budget, team, tools and data, and agree the priorities.
  3. Marketing plan. A focused plan with owners, budget, timelines and the metrics that link marketing to pipeline.
  4. Leadership and execution. We lead your team, agencies and AI agents week to week, and make the calls a CMO makes.
  5. Monthly revenue review. Results are reviewed against pipeline and revenue every month, and the plan is adjusted.

The diagnostic takes two weeks, and the minimum engagement is four weeks.

Fractional CMO work in practice

Building a marketing unit for PIBT

PIBT, a Sri Lankan education institute, needed a marketing function, not just campaigns. Grovuu designed the marketing operating function: the team structure, the responsibilities of each role, KPIs and scorecards, and support with recruitment.

Go-to-market across four African markets for Strategizer

For Strategizer's entry into Rwanda, Ghana, Uganda and Kenya, Grovuu provided fractional marketing leadership and go-to-market execution support: ICP and personas, country-specific email and LinkedIn outreach, call cadences and sales enablement.

Market entry into the Philippines for WiserTrack

Grovuu supported WiserTrack's market entry into the Philippines, alongside positioning work that, in the founder's words, made WiserTrack feel "fully aligned with product, message, and market" for the first time.

What we have learned from fractional CMO work

Three lessons shape how Grovuu works: marketing spend has to be traceable to revenue, growth only works when sales is ready to close, and a go-to-market plan has to be tested in the market and changed quickly when the evidence says so.

Ad hoc campaigns are the most expensive habit in B2B marketing

The pattern we see most often: a company spends steadily on one-off campaigns and agency work, cannot see the return, and gets frustrated with marketing. The problem is rarely the campaigns themselves. It is that nothing connects them to sales, so nobody can see what worked. Our rule is simple: every piece of marketing should be trackable, and every piece should be expected to move revenue.

We check readiness before we promise growth

The first thing we look at is whether a company is ready to grow, and whether it genuinely needs to. Sales readiness matters just as much. Marketing can bring in traction and opportunities, but if the sales team is not ready to turn those opportunities into revenue, the investment leaks away. When it is not ready, fixing that comes first.

Pressure-test the plan, and pivot fast

A clear ICP is what lets you test a go-to-market plan properly, because you know exactly who should respond. When the fit is wrong, we change course quickly rather than spending more on what is not working. For Strategizer's entry into African markets, we combined direct outbound, account-based prospecting and partner development. Paid advertising was deprioritised in favour of targeted B2B engagement.

Fractional CMO questions

How much time does a fractional CMO spend with my company?

It depends on the stage and the scope. Grovuu engagements are sized in days per month, agreed upfront and reviewed as the work changes. A typical engagement includes regular leadership meetings, team check-ins and a monthly revenue review.

Does a fractional CMO replace my marketing team or agency?

No. A fractional CMO leads them. Your team and agencies keep doing the work, but with clear priorities, a plan, a budget and metrics tied to pipeline. If the team has gaps, the fractional CMO helps you decide which roles to hire and in what order.

Can a fractional CMO work remotely across time zones?

Yes. Most of the work is leadership meetings, planning, reviews and decisions, which run well over video calls and shared documents. Grovuu is based in Sri Lanka, whose working day overlaps with business hours in Singapore and Australia.

What is the minimum engagement?

The minimum engagement is four weeks. It starts with a two-week diagnostic, followed by the plan and the first stage of execution. Many clients continue beyond that, and we agree the length and review points before we start.

When should we hire a full-time CMO instead?

When marketing is a large, permanent function with its own team and budget that needs daily leadership. Many companies use a fractional CMO to build that function first, then hire a full-time CMO into a structure that already works.
